Twenty-five years, one recurring diagnosis

I have built marketing functions inside some of India's largest enterprises and alongside founders with eleven people and one shot. The failure pattern is remarkably consistent: the strategy is fine, the people are capable, and nothing compounds.

That gap has a location. It sits between deciding and doing. The CMO++ operating model exists to make that layer visible.

Layer 1 · Strategy

What we are, to whom, against whom.

  • Positioning that a salesperson can repeat without the deck
  • The brand narrative, and the proof that makes it credible
  • The two or three markets worth entering this year

Strategy is cheap to write and expensive to skip. But it is not where most teams break.

Layer 2 · Orchestration

This is the layer everyone underinvests in.

  • Who owns which number, and where it is reviewed
  • The weekly rhythm where decisions actually get made
  • Workflows and AI leverage applied to the friction points, not the fashionable ones
  • Marketing outcomes tied to revenue, so the function is arguable in board terms

When orchestration is missing, good strategy produces busy teams. Everything looks active. Nothing accumulates.

Layer 3 · Execution

Then, and only then, the work.

  • Demand generation and pipeline
  • Social and community
  • Content and search
  • Retention and lifecycle

Execution is the visible part, which is why companies try to buy it first. Buying it first is what makes it expensive.

Take your last quarter and sort every marketing problem you had into one of the three layers. Most founders discover that six of their eight problems are orchestration problems wearing execution costumes — and orchestration is the cheapest layer to fix.
